Revenue per employee, occupancy and cost per unit: KPIs a group should report every month

Three KPI families that cover most groups, a worked month for two hotels, and the rule that stops a group figure being wrong: add the parts, then divide once.

In short

Report a few KPIs the same way every month: revenue per employee, occupancy, and cost per unit. Each divides an amount from the ledger by a quantity the ledger does not hold. Build the group figure by adding the numerators and the denominators across companies first, then divide once, never by averaging the companies’ ratios.

Key takeaways

  • Choose KPIs a company can supply by working day four. A late number is a missing number.
  • Revenue per employee, occupancy and cost per unit cover most groups; add sector measures only when a board member asks for them.
  • Roll up the parts, then divide. In the example, averaging two hotels’ occupancy gives 72.0 percent; the true figure is 73.4.
  • Translate money, not ratios, at the rates the group already uses for its statements.

Which KPIs should a group report every month?

Three families cover most groups, and each is a fraction with money on top and a quantity below. The quantity is held as a statistical accountStatistical accountA non-money figure such as headcount, units sold or stores, held alongside the financial accounts so that ratios can be calculated from the same data.Open the glossary entry, beside the financial accounts. The full background is in the guide to statistical accounts and KPIs for groups.

  • Revenue per employee is group revenue, after intragroup sales are removed, divided by headcount. It works in every sector and compares companies of different sizes.
  • Occupancy is room-nights sold divided by room-nights available. For other capacity businesses the same idea applies to seats, beds or hours: used over available.
  • Cost per unit is cost of sales divided by units produced or shipped. It only means something within one product or a set of very similar products.

Add the others by sector. Hotels add average daily rate (room revenue over rooms sold) and revenue per available room (room revenue over rooms available). Services businesses add utilisation (billable hours over available hours). Retail adds sales per store. Write the definition once and use it in every company.

What does a month look like in one company?

Palmridge Hospitality, the group’s subsidiary in Dubai, runs two hotels. In September 2026 the Marina has 120 rooms and the Creek has 80. September has 30 days, so the rooms available are 120 times 30 and 80 times 30. Each hotel reports rooms sold and its average daily rate to the finance team on the first working day.

Example group used across Finconsol guides. Rooms, rates and units are illustrations. Room revenue is rooms sold times the average daily rate (Marina AED 400, Creek AED 340).

Palmridge’s occupancy is 4,404 divided by 6,000, which is 73.4 percent. A plain average of the two hotels’ 79.0 and 65.0 would give 72.0 percent, because it treats the 80-room hotel as if it were as large as the 120-room one. Revenue per available room shows the same effect: 278.00 for the company, against 268.50 if the two hotel figures were averaged. Average daily rate for Palmridge is 1,668,000 divided by 4,404, which is 378.75.

Occupancy for the company is 4,404 rooms sold over 6,000 available. It is not the average of the two hotel percentages.

Free: KPI library for multi-company groups

This free Excel library holds forty measures for groups of companies in services, hospitality, software, manufacturing and retail. For each it gives the formula, the statistics you need to record, the money accounts it draws on and who it is good for. A calculator works out any measure for up to eight companies and rolls it up correctly for the group.

  • Forty measures grouped by sector: services, hospitality, software, manufacturing and retail.
  • The formula for each, with its numerator, denominator and multiplier.

How do the KPIs roll up across companies and currencies?

For money, translate first. Palmridge’s revenue per available room of AED 278.00 becomes GBP 56.30 at the September average rateAverage rateThe exchange rate for a period, usually the month, used to translate a foreign subsidiary's income and expenses into the group's presentation currency.Open the glossary entry of 0.2025, and its average daily rate of AED 378.75 becomes GBP 76.70. The quantity, rooms, needs no translation. The group presents in pounds sterling, so the board sees the sterling figures, with the dirham figures in the company’s own view.

Revenue per employee needs the group’s revenue after intragroup sales are eliminated, divided by group headcount. For Zenvara, Fernhollow and Palmridge in September 2026 that is GBP 1,862,840 over 191 people, or 9,753 each, as worked in the complete guide. Averaging the three company figures would give 11,436.

Cost per unit stays inside one product line. Fernhollow’s cost of sales was USD 228,000 on 9,500 units, which is USD 24.00 a unit, or GBP 18.10 at the September average rate of 0.7540. Adding that to a hotel’s cost per room-night to get a group figure would be arithmetic without a meaning, so show it by company and do not total it.

How do you keep the KPIs on time every month?

  1. One owner per statistic, named, with a deputy.
  2. One due date, usually working day two, ahead of the close.
  3. One definition, written beside the name and changed only with a note.
  4. History loaded, so the first board pack already shows the trend.
  5. Locked with the month. A number that changes after the pack has gone out should leave a record.

The most common failure is not arithmetic. It is a site manager who sends occupancy on the ninth. Setting the due date inside the close calendar, next to the trial balance, is what makes the KPIs arrive.

How does Finconsol handle this?

Finconsol holds statistics by company and month beside the financial accounts, with a rule on each line for the group total, and lets you build KPI formulas that mix financial lines and statistics, such as revenue per employee, by clicking the two lines you want. Statistics are not posted to anyone’s ledger. The same figures appear on dashboards and in the board pack, and once the board has read a pack it is locked, so the numbers cannot move.

Your companies can stay in their own systems. Zoho Books is connected directly, read only, with a nightly refresh. Xero and QuickBooks companies come in by trial balance upload today, and a direct connection is coming soon. Any other system comes in by trial balance.

Questions

What is the best way to calculate occupancy for a group of hotels?

Add the room-nights sold across all hotels and divide by the total room-nights available. Do not average the hotels’ percentages, because a small hotel would count as much as a large one.

How do you calculate revenue per employee for a group?

Take group revenue after intragroup sales are eliminated, divide by total group headcount, and use the same headcount definition in every company, for example month-end employees.

Should KPIs be translated into the group currency?

Translate the money inside the KPI, at the average rate for income and expenses, and leave the quantities alone. A ratio itself is never translated. Show the company’s own currency figure where it helps the local team.

How many KPIs should a monthly pack include?

Enough to answer the board’s recurring questions and no more. A dozen measures that arrive on time are more useful than forty that arrive late. Add a new one only when its numbers can be supplied by working day four.
